Fuel Retail Network Modernisation: Migrating 1,000+ Sites from Legacy to EvoBOS
TXP supported the client with a 2-phase project converting petrol station sites from the legacy Prism system to the new EvoBOS system.
Phase 1: TXP provided 5 IT Support/Migration Engineers to complete fully remote upgrades of 230 sites: 10 sites per day, 5 days a week, over 5 weeks.
Phase 2: TXP provided 11 IT Support/Migration Engineers for fully remote evening upgrades of 801 sites: 18 sites per night, 4 nights a week.
The Client
TXPβs client is a leading provider of fuel and energy management solutions, delivering tech-driven innovations to fuel retailers across the UK. Their end customer is one of the UKβs largest supermarket chains, operating a vast network of service stations.
The Challenge
The client needed to modernise their infrastructure to meet growing operational demands and support a major UK supermarket chainβs fuel retail network. Key challenges included:
- Outdated legacy systems (Prism) were limiting scalability, efficiency, and compliance
- Urgent need for migration to EvoBOS to enable better performance and future-proof operations
- Site access issues during Phase 1 caused delays and required flexible scheduling
- End-client delays in Phase 2 led to extended timelines and increased engineer retention costs
- Rapid scaling of resources was needed to meet revised deadlines and maintain delivery quality

The Solution
TXP delivered a structured, two-phase migration strategy designed to minimise disruption and maximise efficiency.
In Phase 1, we deployed a core team of 5 engineers to complete remote upgrades across 230 sites in just 5 weeks. In Phase 2, we scaled up to 11 engineers for evening migrations across 801 sites, adapting quickly to client delays by increasing capacity and extending the schedule.
To maintain momentum, we introduced a standby rota for overnight coverage and ensured engineers were equipped with the right tools and scripts to complete each migration smoothly. Our flexible resourcing model allowed us to respond rapidly to changing demands, keeping the project on track.
